The challenge

The previous partner had built around symptoms instead of business processes. Pipeline stages did not match how AEs actually closed. Forecast data was unusable. The CRO was running a parallel spreadsheet. RevOps was ready to write off the implementation entirely and start over with HubSpot.

What we did

Audited in week one. Wrote a remediation roadmap that scrapped what was not load-bearing and rebuilt the pipeline with proper stage logic. Integrated billing for accurate forecasting. Trained the RevOps team and the AEs on the rebuilt model. Delivered a custom Agentforce assistant for inbound qualification on top.

The outcome

Live by week eleven. Forecast accuracy went from unusable to within 8% of actual. Inbound lead response time dropped 42% after the Agentforce assistant launched. Zero support tickets from AEs after the training week.
